Behavioral
- Tell me about a time you influenced a stakeholder without authority.

- What is the most difficult decision you have made as a PM?
Rating rubric
Give every rating the same definition so two interviewers mean the same thing by a 4.
This table scrolls sideways on small screens. The first column stays in view.
| Rating | Definition | What it looks like |
|---|---|---|
| 5 | Exceptional | Consistently exceeds expectations. Strong product judgment, structured thinking and leadership. |
| 4 | Strong | Above expectations. Clear and insightful answers with minor gaps. |
| 3 | Meets | Meets expectations. Solid answers with some depth. |
| 2 | Below | Below expectations. Vague or incomplete answers. |
| 1 | Does not meet | Does not meet expectations. Major gaps or incorrect reasoning. |

- Tailor the rubric wording to your team's standards.
Common mistakes
- Testing product trivia instead of product judgment
- Asking every panelist the same broad question
- Running each interview to a different rubric
- Scoring confidence rather than reasoning
Key takeaways

How many interviews should we run?
Four to five. Product sense, analytical thinking and execution each need their own conversation; folding them into one interview gives you an impression rather than evidence.
Can we use this template for different seniority levels?
Yes. Keep the six competencies and move the bar: a junior PM should show structured reasoning, a senior PM should show judgment under ambiguity and influence without authority.
Should we include a take-home assignment?
Only if you score it the same way you score the interviews. Panelynx supports assignments on the Growth plan, and the same rubric applies so the assignment is evidence rather than a tie-breaker.
How does Panelynx help with PM interviews?
Panelynx runs this template as software: one scorecard per interview, each panelist scores and locks before they see anyone else's, then the panel compares the evidence side by side and records the decision.
